do it face to face in a group, explain things as best you can, wish them luck and apologize for your mistakes as a manager(whether you made any or not, it makes them feel good). tell them as soon as you can afford to bring them back on staff and have new clients you will, otherwise wish them luck on their paid vacation for a few weeks.

Get everyone in the company to a meeting.
tell then it's bad times, you have to let go of 12 people in 30 days unless something changes.
ask everyone to brainstorm what they each can do for the company to turn the boat around and that you will have individual meetings next week.
you will see then who is valuable, get new input and you can be the good guy that "saved 4 positions" when you only let go of 8 instead of 12

Think about what they need vs what do they think they want.

If I was being fired I would NEED to know as soon as possible by whatever means is most efficient. I would WANT to not be fired, but you can't always get what you want.

If you don't want to deal with drama do it tomorrow night and then disappear for the weekend. When they finally get ahold of you Monday the initial emotional reaction will have calmed somewhat.

I have fired hundreds of people, it's never easy, and the more you put it off the worse it gets. It's just like pulling off a band-aid, the quicker the better. The truth is most people will be better off without the job (eventually), but in the moment they take it as personal rejection and few people handle that gracefully.

What kind of business service do you offer that you send foot traffic into what I presume is a brick and mortar establishment and which requires so many employees to do it? Do your employees hand out flyers on the street or door to door for retail businesses?
